Structure
The annual instrument should not simply ask every item in the database. Recommended composition:
- 18–24 stable core anchors
- 8–16 role or domain module items
- 3–6 active PDP and sustainability items
- 3–5 qualitative prompts
- role-priority ratings and top-three impact selection
Stable core dimensions
- Vision and direction
- Strategy and judgment
- Customer and product value
- Execution and accountability
- Change and adaptability
- Feedback and growth mindset
- Emotional intelligence and conflict
- Psychological safety and inclusion
- Talent, succession, and autonomy
- Sustainable performance
- Global and cross-functional leadership
- Innovation, AI, and responsible technology
Each dimension should normally have two items. Avoid using five or six near-duplicate questions merely to increase apparent precision.

Thomas-compatible export option
A customer that needs continuity may choose:
- 1–7 scale
- self, manager, peer, team/direct report, customer groups
- competency averages
- self-versus-others gaps
- top and bottom items
- role-priority comparison
- qualitative comments
- PDP handoff
The internal model still preserves question-family lineage and relationship-specific variants.
Qualitative prompts
- What behavior from this person creates disproportionate value and should be protected?
- What one behavior would most improve their impact during the next six months?
- What behavior should they stop or reduce because it creates friction, dependency, or risk?
- What important customer, technical, organizational, or people risk do they currently underweight?
- Describe one recent situation that best illustrates your feedback.
Report requirements

- distribution, not only average
- Not Observed rates
- stable-core year-over-year trend
- module comparisons shown separately
- self-versus-others and relationship differences
- role priority versus current evidence
- selected PDP objectives and follow-up schedule
